The Operating Model

Establish. Operate. Transfer.

China market entry is not a single launch decision. It is a sequence of operating decisions that should preserve brand control at every stage.

  1. Establish

Define the market-entry structure, ownership model, operating priorities and decision rights before activity begins.

  2. Operate

Coordinate the local work across brand, product, digital, commerce and vendors through one accountable operating layer.

  3. Transfer

Document what has been built and prepare the people, accounts, relationships and systems for client ownership.

The Foundation

Six foundations before scale.

Market activity should rest on an operating foundation the brand can understand, govern and retain.

  1. Corporate Structure

Clarify the entity path, authority, ownership and specialist dependencies required for the chosen operating model.

  2. IP & Brand Control

Map trademarks, naming, content assets and account ownership so market access does not come at the cost of control.

  3. Product & Import

Coordinate product classification, labeling, testing, customs, import flow and China-specific assortment decisions.

  4. Digital Presence

Build the platform and content architecture around brand-owned access, consistent positioning and usable market data.

  5. Commerce & Channels

Define the role and economics of direct commerce, marketplaces, retail pilots, distributors and other partners.

  6. Vendors & Governance

Set scopes, approvals, reporting, documentation and decision rights across the local operating network.

Copper Bridge coordinates commercial implementation and, where required, works alongside qualified legal, tax, customs and technical specialists.

The Capital Gate

Capital follows evidence—not enthusiasm.

Before recommending a material increase in commitment, we require the operating case to answer five questions.

  1. What are we proving?

The next stage needs a defined commercial hypothesis, decision period and success threshold.

  2. What does the brand own?

IP, accounts, data, customer relationships and operating records must have a clear home.

  3. Where does the money go?

Operating spend, advisory fees and partner economics should remain visible and distinct.

  4. What must be true to scale?

Margins, inventory, repeat demand, partner performance and operating capacity must support the next commitment.

  5. How does control transfer?

The brand should know what it can bring in-house, when it can do so and what must be handed over.

Frequently Asked

Four questions we expect early.

Why not simply appoint a distributor?
A distributor can be an important channel partner. The problem begins when distribution substitutes for an operating strategy. Copper Bridge helps the brand decide what should be delegated, what must remain under its control and how distributor activity fits into a broader market system.
Who owns the accounts, IP and operating assets?
The engagement is designed around client ownership. Where platform rules and local requirements allow, core accounts, data, IP and operating records are structured in the brand’s name or under access arrangements the brand can control.
What happens if we want to bring the work in-house?
That is an intended outcome, not a termination problem. Processes, vendor records, account administration, reporting and decision history are documented so the operating capability can transfer to a client team when the timing is right.
How does Copper Bridge get paid?
Engagements use a defined advisory and operating-management fee tied to scope, responsibility and milestones. Client-approved market spend remains transparent and separate from Copper Bridge’s compensation. Where appropriate, a performance component may be used only when incentives can be aligned clearly.
